Introduction
Now that you have experienced the excitement of new insights and learning from
Doug Krugs webinar presentation on Enlightened Leadership, you have the
opportunity to apply what youve learned for continual renewal and
transformation for yourself and for your spiritual community.

We have created a menu of options for you to consider. You might wish to read
through them all, considering which will be most valuable to work with,
considering what is happening in your spiritual community. As you do so, consider
what will facilitate you in leading joint exploration of what is working well,
shifting issues into opportunities for renewal through the use of effective
questions, creating a vision for what Spirit is seeking to have emerge through your
community as something you are being called intosomething you have never
done before yet are inspired to create.

There are no requirements, other than what Spirit is calling for when you
individually and collectively go in to the Silence. You determine how deeply and
how expansively you want to work with these options. The answers are within.
Take as little or as much time as youd like. The possibilities for group
development are endless!

How to Use This Guide


You will notice that many of the Exercises involve several levels of application.
Most are meant to be engaged in as the leadership group of your spiritual
community. Some will work for you to think through also as an individual for your
own personal life.

The exercises involve discussion and ideally, actions taken. Our hope is that you
will share your discussions, actions, results, stories on the teinteractive.org
website, so that we are all enriched by our collective wisdom, as Spirit reveals Itself
through us all. Think of the excitement in knowing what our fellow spiritual
leaders are thinking and doing? What new ideas might be shared that we will want
to try as well?

Consider as your first post-webinar activity, a general discussion of the webinar
content with your Leadership Group.

Reflect on the following. Share your responses with others in your Leadership
Group.

What did I personally connect with? What was most meaningful to me?

What reinforced something I already knew or was aware of?

What were new insights or Ahas for me?

How have I seen this information play out in my life/work?

What challenged me? What caused that sense of challenge?

What questions did the information raise for me?

What relevance do I see for our spiritual community?

In what ways would I like to work with this as a leader in this spiritual

Effective Questions Exercise


Examine the two sets of questions below. The questions from Group 1 represent a
more traditional leadership approach. See if you dont recognize some of this
language from recent conversations. Consider the Enlightened Leader questions in
Group 2; then move to the application exercises.

Group 1 Questions:

Whats the problem?

Who isnt keeping up?

Whats wrong with you?

Who did that?

Why did you do that?

Why did you make that decision?

Dont you know any better?

Who wants to tell the boss about this?

Why did that get messed up?

Group 2 Questions:

What part of this is already working?

What can we do better or differently?

What are we trying to accomplish?

What will help us accomplish that?

How do you feel about the project so far?

What support do you need to be successful?

What will be the benefits of accomplishing the objective?

Who is going to do what by when?

Discuss together:

What is the difference between these two sets of questions?


What does the first set of questions do or cause? What does the second set
of questions do or cause?
Which set is more likely to unlock creativity and obtain better results?
What specifically makes that set of questions effective?
What benefits might be obtained from using those types of questions?

Level 2 Application:

As a group, consider how you plan to begin using effective questions in your work
together as leaders of your spiritual community.

What are ways we can use this in our own leadership?


What would be beneficial if we started to use effective questions in our
meetings?
What would be a natural place to start using effective questions in our work
together?
What would help us be successful as we start using effective questions?
How do we want to keep ourselves on track in using effective questions?
How do we want to hold each other accountable for using effective
questions?

Suggestions:
One way to create success and stay on track is to build in accountability.
Consider creating an affirmation for the group or intended goal.
Example: We allow Spirit to work through us as we ask effective
questions.
Agree to begin each discussion with Effective Questions.
Agree to give each other feedback on questions used.
Examples: That question followed the format for Effective Questions.
That question did not focus on what we want to create.

Continuous Renewal Framework Exercise


1. What is the objective we wish to achieve? Re-clarify in as much detail as
possible.
2. What is already workingcelebrate successes you are already achieving.
3. What makes it work? What are you doing to generate these successes?
4. What are the benefits of achieving this objective for the world, the
community, our church/center, ourselves? Specify the benefits for each
group.
5. What can we do more of, better, differently, to move closer to our objective?
6. Who will do what steps, and by when, to achieve this objective?
7. How and when will we re-evaluate how we are doing in achieving this
objective?

Level 1 Application:

Discuss together:

What makes sense about this framework?


Go through each question and discuss what value that question has. How
does each question contribute to forward momentum?
What are some ways we can see applying this framework?
What current situation in our spiritual community would we like to apply
this to?

Level 2 Application:

As a group, apply the Framework for Continuous Renewal to the current situation
in your spiritual community that you identified earlier. Work through each of the
questions as they apply to your situation.

We recommend that you record your responses to each question on flipchart paper.
Have someone summarize and type them, including actions to be taken, by whom
and by when, for use in following up with the group.

Using Effective Questions to Create


Continuous Renewal
A key to Enlightened Leadership is to facilitate the development of what Doug
Krug and Ed Oakley call change-friendly mindsets and to work toward a
continually renewing organization (church/center).

For continual renewal, as leaders, we need to be constantly and honestly assessing


where the church/center is at the moment and ask What is it the church/center
needs now to sustain itself at the next level? Wayne Gretsky, a stellar professional
hockey player illustrates what this looks like when he shared that the secret of
success was I skate to where the puck is going to be, not where it has been. To
do this, spiritual leaders need to explore the implications of the shift from
modernism to postmodernism in our culture.

through a major cultural change from modernism to postmodernism. This
change represents a paradigm shift which turns our whole way of thinking
about and conceiving of human communities and systems upside down.

Questions to Create Continuous Renewal


Bruce Sanguin, minister and author of The Emerging Church, suggests a desired
future: We want our churches to be fully alive. We want our congregations to be
aliveto be centers of authenticity, vitality, and creativity. Such congregations
meet the challenges of the postmodern world by always looking at the horizon for
the future that desires to be born through them. They are aware that the Spirit-
driven universe is evolving in and through their common life together.

Using Effective Questions can help explore new directions to take your
church/center to its next level in response to the shift to postmodernism.

Level 1: Application

As a leadership group, discuss the following questions:

Which trends most affect your church/center? What evidence do you see of
the effect of these trends in your own life, in your community, and in your
church/center?
Which of these trends most excite you because of the opportunities they
bring to your church/center?
Given the changes and complexity of the postmodern world, what is God
calling us to do in our ministries? What do we have to offer to all of us
going through this experience?
What is your church/center already doing to prepare for this shift to
postmodernism or that will work well in postmodern culture?
What could you be doing more of, better, or differently to better anticipate
and prepare for cultural changes?
What will the benefits be for your community, your spiritual community,
and you, as leaders, if you anticipate and prepare for the change to
postmodern culture?
What new ideas hold the greatest potential for your spiritual community for
success in the postmodern culture?
What will it take to bring these about?
What do I personally need to feel comfortable with the changes we are
proposing?

Record your responses to each question on flipchart paper. Have someone


summarize and type them, including actions to be taken, by whom and by when,
for use in following up with the group.

Level 2 Application:

As a leadership group, choose one of the ideas that hold the greatest potential for
your spiritual community for success in the postmodern culture and work with it
using the framework for continuous renewal.

Framework for Continuous Renewal


1. What is the objective we wish to achieve? Describe the objective in as
much detail as possible.
2. What are the benefits of achieving this objective for the world, the
community, our church/center, ourselves? Specify the benefits for each
group.
3. What can we do more of, better, differently, to move closer to our objective?
4. Who will do what steps, and by when, to achieve this objective?
5. How and when will we re-evaluate how we are doing in achieving this
objective?

Level 3 Application:

Schedule a time to go back to step 5 and discuss together:

What is working in achieving this objective? Celebrate small successes you


are already achieving.
What makes it work? What are you doing to generate these successes?
What worked about applying the framework to this situation?
What would we want to do more of, better, or differently, in future to bring
forth this objective more fully?

Using Effective Questions with


Change Possibilities

A key to Enlightened Leadership is to facilitate the development of what Doug


Krug and Ed Oakley call change-friendly mindsets and to work toward a
continually renewing organization (church/center).

One of the questions submitted before the webinar was one that many of us as
leaders of spiritual communities can relate to: There is an environment of
sacredness around how we have always done things. How can we create a
change-friendly culture within that kind of resistance?

As Doug Krug stated in the webinar, we have the idea in our culture that
improvement means that what we have done up to now is not right. Instead, he
suggests that we honor what has brought us where we are now. Using Effective
Questions can help us do so.

To illustrate the use of Effective Questions, well use as an example, a suggestion to


change some aspect of the Sunday worship service. The aspect has deep
attachment and sacredness for many in the spiritual community.

Leaders meet with interested members of the spiritual community and discuss:

What about this way of doing worship service makes it work?


What is it we really like about our worship service now?
What about our worship service creates the sense of sacredness?
What is it about our worship service that gives us a sense of unique
community?
What would a worship service that is multigenerational and inclusive be
like? (or whatever objective is desired for worship)
What can we do to create this kind of worship service?
What do I personally need to feel comfortable with the change we are
proposing?

The use of Effective Questions in this manner allows you, as leaders, to honor
what your spiritual community has done up to now, as well as bringing all voices
into creating a picture of the desired future, and gently sharing what each person
needs to feel comfortable with proposed changes.

What is challenging for me as I think about using this approach in our
spiritual community to things we have always done in a certain way? What
causes this sense of challenge?
What do I personally need to feel comfortable with this approach?
What benefits would using this approach have for us as a leadership group?
For our spiritual community?
What would be the long-term benefits if people in your spiritual community
were more change-friendly?
In what ways would it benefit you, as leaders, if you had a way to create a
change-friendly environment in your spiritual community?
How might we use Effective Questions to create a change-friendly culture?
What situation might we want to start with, that would allow early success
in using this approach?

Level 2 Application:

As a leadership group, apply the use of Effective Questions to the situation you
identified that you would like to start with.

Develop a list of Effective Questions that you would like to use for your
situation, using the questions from the example or the Effective Questions
Exercise in these materials as models.
Work with the questions with your spiritual community.
You might wish to record your responses to each question on flipchart
paper, then have someone type these, summarize them, including actions to
be taken, by whom and by when, then send them out to everyone in the
group.

Level 3 Application:

Schedule a time to evaluate the use of effective questions in your change situation
and discuss together:

What worked well?


What made it work? What did you do to generate success?
What worked about using effective questions in this situation?
What would we want to do more of, better, or differently, in using effective
questions in change situations in our spiritual community in the future?

Shifting an Issue to an Opportunity for Renewal


When issues arise in your spiritual community, such as financial challenges,
differences of opinions, change opportunities, and leadership challenges, consider
how to shift the energy into an opportunity for renewal.

Using Enlightened Leadership Chapter 8, The Ultimate Empowerment Tool,


work with the questions listed on page 3 under Creative Thinking 20%ers.

How can we benefit from this?


How can we turn this into an opportunity?
What can we do to make this a win for everyone?

As spiritual leaders, we might add:

What would Spirit have emerge for good through this? (with time in the
Silence)
Since with know that with God, all things are possible, what is the highest
possibility for this situation?

Consider how you can use Effective Questions and the Framework for Continuous
Renewal to empower you in shifting the focus to opportunity in the situation.

Prior to beginning discussion, consider the following together:

What are guidelines that we wish to use that will help us get the most out of
our time together?

A goal is to create a sacred space for deep listening which honors and values all
perspectives, and allows something beyond any individuals perspectives to emerge
through the whole group.

Along with prayer and time in the Silence, consider using questions such as those
on page 12 of Chapter 8:

What do you think we should do?


What is your opinion?
How do you feel about doing it this way?
What is significant about this to you?

Applying the Use of Effective Questions for


Developing Vision and Purpose

In Enlightened Leadership, Chapter 9, Alignment through Shared Purpose and


Vision, Doug Krug and Ed Oakley speak to the power of unified commitment and
alignment to a shared vision and purpose. Many of us have developed such a
vision and purpose for our spiritual communities. Many have used the
Appreciative Inquiry process to look at new possibilities and renew the vision and
purpose. If you have not recently used Appreciative Inquiry, you might wish to
consider working with Effective Questions to renew your vision and purpose as a
spiritual community. Krug and Oakley recommend use of a multileveled approach
to questions to develop vision and purpose.

First Level:
What are we doing that is already working well?
What are we best at?
What is our church/center best known for?
What are our greatest strengths?
What is unique about us?

Second Level:
What is causing us to do well in each of these areas?
What are our people doing best in each of these areas?
What contributes most to our success?
What systems and processes particularly help?
What about these are particularly effective?

Third Level:
How would you describe the ultimate objective for our church/center?
If you overhear a conversation about our spiritual community one year/two
years/three years down the road, what do you want people to be saying
about us?
What would it be like around here if you were really excited about coming
to our church/center?
If you could create the ultimate spiritual community environment, how
would you describe it?
What would we be doing that would have you excited about being part of it?
