Could this be the Number One reason youre not having success in your business? Time. It simply takes time. And a lot of it! In fact, for you to put together all the pieces necessary to develop a successful business it will likely take more time than you actually have. Especially if youre working a day-job and attempting to get this done in the few hours you have available in the evening, than youre probably discovering that it is nearly impossible. The list of things you need to be doing consistentlyand many of them daily in your business is intimidating and if you want to keep up with your competitors, your market and all the little slaps and traps Google likes to throw at you, that list is only continuing to grow!

Outsourcing 101

Lets take a quick look " " Market / Niche research " " Keyword research " " Word Press Installation and Site design (Not only is this time consuming, but do you have the know-how and expertise to do the job?) " " Quality Back-linking to multiple sites (daily and consistently!) " " Content creation (Perhaps the most time-consuming activity there this online!) " " Customer Care / Product Support " " Statistics Tracking " " Keeping up to date and learning new marketing strategies " " Copywriting and Ad Creation " " Social Networking on sites like Face Book and Twitter. " " More? And the list goes on! Bottom line: Heres the problem. Doing business online is exactly that: A Business! The myth of boot-strapping yourself a protable Internet business working a couple of hours a night without spending any money is exactly that; a myth. Well . . . it might have been possible in the early days of Internet commerce but times have denitely changed and the reality is you need to step up your game if you want to succeed online. The fact is, you need to Go Pro! (To borrow a phrase from Ed Dale) Thats right. If you want to experience success online you need to make that mental shift in the space between your ears and make the decision to become a true Internet Professional. So what exactly does Going Pro mean? It means that instead of spending hours a night spinning your wheels attempting to be the jack-of-all-trades by trying to learn and do every task required in your business, you need to become a proper entrepreneur and learn the essential skill of building and managing an out-sourced team of contract workers. (What we refer to as Team Members.)

Outsourcing 101

As an entrepreneur youre captain at the helm guiding your business. Youre the leader. Youre the source of the over-all Vision of your business, but if you want to have a real, protable business, you cant do this spending all your time being the chief-cook and bottle washer and doing everything in your business. [Note: For a very detailed look at this concept we recommend the book The EMyth Mastery by Michael Gerber] As soon as you understand this and make the mental shift to True Entrepreneur the hobby youve been sort of poking and playing at will nally become an honest-to-goodness business that makes you money consistently and a lot of it. But wait a minute, I hear you saying; Youre talking about running a team; do you mean hiring employees? Absolutely not! Anyone that has employees knows the head-aches involved with that; were talking about outsourcing to independent contractors that work for themselves, not you. But they do provide valuable services for you. Oh, right! You may be thinking, My business isnt making me money now as it is and youre suggesting hiring an expensive outsourced team? This is something we completely understand as weve been there; done that and have the T-shirts to prove it, as they say. (Or used to back in the days .. lol!!) So PLEASE do yourself a huge favor: Before you tune-out because youre positive you dont have the money to outsource, take the time to hear us out and read this whole report. (And try to keep an open mind, eh? ;) You wont regret it!) For literally years we put this off because, like you, we were convinced that we just didnt have the money for such a luxury of outsourcing. I dont mind telling you how much it pains me to realize how much money I have lost holding onto this misguided idea! Outsourcing not only ISNT just a luxuryit is in fact a NECESSITY! And dont worry, to your relief Im also going to show you how to do it spending much less than you thought it was going to cost you to nally get a lot of additional help in our business.

Imagine, you can have a personal Virtual Assistant working for you Four hours a day, Five days a week for the price of a couple of foo-foo coffee drinks a day from Starbucks! Now when we say, Virtual Assistant (what were going to call a VA from now on, okay?) were not talking about hiring someone just so they can phone the orist for you to have owers sent to your wife/husband (though they denitely could also do that for you), in the process were about to show you, were going to recommend that you start small by hiring an outsourcer as a VA with a specic goal in mind. Why youre starting out hiring a Virtual Assistant (VA). This is an essential aspect of this process you need to understand. As quickly as possible youre attempting to replace yourself. Remember, as an entrepreneur your job is to be the Visionary of your business; the guiding force. You cant do this if youre spending all your time personally working on and doing all the time-consuming detail stuff that denitely MUST be done but it certainly doesnt have to be done by you. Remember that scary list of business To-Dos that we started out with? It is critical that you begin to move as many of these items as you can of these off of your To-Do list and onto your VAs. Of course this is going to take time, and initially you may actually be busier than you already were because youre going to have to do a little training and especially early on youll need to pay very close attention to the work being done to make sure it is 1) getting done; and 2) getting done right! Now lets take a closer look at this VA position and why it is so critical to your future success. First and foremost, when you hire for this position youre NOT going to be hiring to ll the position of Virtual Assistant. Your initial goal is to nd a very competent, trustworthy individual that can communicate in English well, is very comfortable with technology, and has had at least some experience working in online marketing doing work for other marketers (stuff like installing Word Press blogs, Keyword researching, back-linking, article writing, etc.).

Outsourcing 101

Knowledge and Experience Vs. Attitude and Aptitude Your initial thoughts when youre rst consider hiring a VA, may be that the most important part is to nd someone with a lot of knowledge and experience. And yes, while it is true that you do need someone that is comfortable with technology and has at least some aptitude for it (and can prove it by showing some experience working online), what youre really focusing on is nding someone that is trustworthy, hard-working and dependable, and shows some initiative. The bottom line is this: You can teach a bright, dependable, hard-working person everything they need to know to work in your businessafter all, lets face it; it aint rocket-science, as they say. ;) but it denitely is an impossible task to teach someone to have the character you need for this position if they dont already have it. In this situation youre a business person; not a parent or a missionary! So lets take a short step back and talk about what your aim for this position is. When youre hiring for this initial VA position what youre actually looking for is your rst Project Manager. This essentially is going to be a person that eventually will know almost as much about your business as you do and probably in many specic tasks more than you do. They need to be someone you can completely count on and trust! Theyre going to become your righthand man (or woman). Also, since we will be recommending that you work primarily with individuals from the Philippinesthough there are some other countries that do have a good reputation for outsourcing; well talk more about that later) they will also be your primary resource for putting together your growing team. We cant stress enough how important this part is! Having this objective in mind, you can now see how important this initial hiring is! It is imperative that you not only keep this goal in mind when youre hiring, but you need to make it very clear to the person you hire that this is what you have in mind. When you write your description for this position [Note: We will be providing you with the exact one we used to hire our rst VA], you want to make sure that you explain this very clearly so that they also have a very clear vision of where this position is going and what will be expected of them.

Outsourcing 101

Why is that so important? Just put yourself in the shoes of your future position applicants for a moment. In fact, lets get to meet a few of them: (Obviously these arent real people but certainly are an accurate representation of people you will encounter in the process) Rica: Rica has a university degree and speaks English very well. However, at this point she is not working and is most focused on being a great wife to her husband and mother to her 3 young children that keep her very, very busy. Unfortunatelyas often in the case though her husband works very hard and long hours, he doesnt make enough to cover all of the bills. Rica has a good friend in the same situation who has found a perfect, very parttime position working for an online marketer from the US that pays her to write some simple articles and blog posts for a bunch of niche markets. This is exactly what Rica is looking for! She only wants to work a few hours a day and she denitely isnt looking for something that will challenge her! Nothing too complicated, please! Carlos: Carlos knows his stuff! He has a university degree in programming and has been working full-time online for 3 years now. Hes worked for several successful Internet professionals and has learned how to do just about every task required online. He can put together a Word Press blog in his sleep! Not only does he know the technical stuff, but hes a capable designer as well. He understands SEO strategies. His English is excellent and has also made money researching and writing articles as well. Carlos is condent and experienced. Hed be a valued employee in any company . . . and frankly he knows it! Carlos expects to get paid more than most other outsourcers because he knows what hes worth. Maria: Maria has a University Degree in nursing. But she found nursing to be unfullling, too stressful and hated the long hours working at nights. About a year previously her brother has started working for a US based Internet marketer doing various tasks and had been telling Maria about it. To her it all sounded much more interesting than spending her days hanging out with sick people and to top it off, her brotherwho didnt even have a university degreewas making as much as she was! So using her brothers connection she got started working part time online a few months ago as outsource help writing articles (her English is very good), doing back-linking and though she was quite slow at it, she could now install a Word Press blog in a pinch. Also, because she had been posting articles
Outsourcing 101 6

on blogs, she even had learned some HTML codethough just enough to get by. She was now making enough money to survive working online so she had recently quit the nursing job she hated; but now there was pressure to nd additional work onlineand fast! When hiring outsourced help, it is very important to realize that they are not mindless machines that you put a coin into and they do a job and then stall until the next coin drops. So as you look at the proles above of Rica, Carlos and Maria, the temptation might be to not be interested in Rica at all, be very excited about Carlos and possibly have some interest in Maria as well as she may show some promise. In reality, all three have the potential to be great team-members for you. But we have to keep in mind our original objective: To nd that future Project Leader /VA/right hand. Although all three may eventually have a place in your company, we would highly recommend Maria for these reasons: " " " " " " She speaks English well and even knows it well enough to write articles. Maria has proven her intelligence and diligence by getting a nursing degree. By learning how to install Word Press, she has proven that she isnt afraid of rolling up her sleeves and learning the technical aspects of working online; shes not a technophobe! She has some experience working online for other marketers so she has a basic idea of the process. She is hungry and really wants the workthe more the better! But that being said, she isnt in dire straits nancially and doesnt need to be working a full-time position right away. (Well be talking more about this later.) She enjoys the work, nds it interesting and wants to learn how to do more and loves the challenge of it!

" " " "

" "

So why not Carlos? Clearly Carlos would be an asset to your business, and if he happens to be available sometime in the future you may want to hire him; but there are several reasons why he probably wont be an ideal candidate now: " " First and foremost: Hes going to cost you too much! Carlos knows his value and is going to expect to get paid what he is worth " " He has been working online for several years and is used to working in full-time positions of 40 hours+ per week. (Initially youre only looking to ll a part-time position)
Outsourcing 101 7

" "

" "

Carlos comes with a lot of knowledge and experience, but along with that, he will bring methods of doing thing that may not be how you want to do them. Do you want to spend your time struggling to get him to change the ways hes used to doing them? Remember, Carlos knows his stuff! He is very condent because he knows his potential value to an employer. In his own mind he may feel he has nothing to prove and might not have a hunger to work as hard or do the best job he could.

And Rica? Denitely dont discount her! Clearly she isnt the person you want for your VA/Project Manager position as youre looking for somebody who is looking for a challenge and wants a position she can grow in and hopes it will eventually lead to a full-time position. That isnt Rica. But she may be perfect as a part-timer that only works a few hours a day pumping out solid content in the form of blog posts and articles, etc. A nal note just to clarify . . . So in this initial position youre going to be looking to ll the initial VA position with the clear understanding both for you and the person youre hiringthat it will start out as a personal VA position, part-time (20 hours per week), they will actually be in training for a much greater role in your business as a Project Manager that will eventually be a full-time position. A critical thing to remember here is this person wont be costing you money; theyll be making you money! With this additional person working 4 hours a day an additional 80 hours a month!you will be massively upping your productivity and getting your business into protability. Youll know when it is time to move them into a full-time position and you wont do so until it is clear to you that the additional 20 hours a week of productivity will more than pay for itself. Okay, so now we know who were looking for, what position were trying to ll and why along with a clear understand of the Big Picture, but the question remains: How do I nd my Mariathe right person for the job?

Outsourcing 101

And other questions you may also have (or should have but havent thought of yet): " " How do I hire them? (The actual process) " " How much should I expect to pay them? " " How do I pay them? (What the actual process is) " " How do I manage them? " " How do I communicate with and train them? " " Do I need any special documents or contracts? " " What are the tax consequences and/or governmentally required redtape or fees or other legal liabilities when working with outsourced help? Where Do I Find Quality People to Add to My Business Team? It is our experience that you will nd an excellent, very large pool of welleducated, capable, ready and waiting candidates in the Philippines. For the most part they will speak English at least well enough to work with while some will have English skills even at the native speaker level and can write excellent articles as well. In general you will nd Filipino workers to be polite, easy-going and friendly to work with, dependable and diligent. Having said that, it is ridiculous to think you can generalize about an entire population. The people of the Philippines are just like the people in the US, UK, and any other country: They have their bad-apples as well. So well be giving you some tips to protect yourself and prevent being taken advantage of. The single best resource Ive found for nding outsourced help in the Philippines: Best Jobs Philippines! At best jobs you will discover a massive databank of resumes to choose from! Although you can create a free employer account, to view all the information youre going to need on the resumes you will need to create an Advanced Service account. Currently this will cost you PHP 5,000 pesos. (Which at the time of writing is about $116 US.) This is the shortest option but will give you a full three months of searches. (You can pay for a longer time period but why would you?) Best Jobs Philippines: What NOT to do: Important: Once you have an account set up, you will have the ability to actually place an ad for the position. DO NOT BOTHER TO DO THIS! There are so many restrictions associated with making a job placementespecially as a foreign employer that your ad will never see the light of day; it will never get shown. Thats okay, there is a much better, more effective way anyway. Here is what to do: The following process will take time and effort on your part. But if you do this right you will have a Virtual Assistant who will save you so much time and effort in the future that it will be well worth the initial hassle of getting this done. This will give you a very large selection to choose from. Right to Work: Just leave at any. Key items to look for: # # Education: As there are so many educated Filipinos, dont bother unless they at least have a bachelors degree. However, this degree doesnt have to be computer related. Experience: Look for 1+ year(s). Employment status: Hey, if theyre on this site theyre usually unemployed; only stands to reason. (One reason for this is you will nd the Filipinos are very loyal to their employers.) Salary Expectations: This is obviously an important point to focus on for both you and the potential team member. First of all, no matter what gure they put in there, keep in mind that a typical full-time MONTHLY no, not weekly, but monthlysalary is around $350 - $400 US. If you pay more than that it is because theyre very skilled, experienced and have specialized skills you want. We recommend for this initial parttime VA position to start out paying a monthly salary of $180 US. (Paid out weekly at $45 per week.)

One important thing to keep in mind here. By the amount they put in here along with the Type of Employment sectionyou will be able to tell if theyre looking for a full or part-time position. This is key, because remember this, even though you are only looking to ll a part-time position right now, if you hire somebody that is only looking for a part-time position it defeats your purpose because it is always our goal that this position eventually becomes a full-time Project Manager position. So you want to make sure that youre looking for people who are interested in a least eventually having a full-time position. # # Availability: usually this just says Immediately # # Type of Employment: This is another key section to pay attention to. Once again, youre looking for people interested in a full-time position. What you will be doing is offering them a part-time position making it clear that eventually if they perform well it will be leading to a full-time position. Important: Be sure you make it clear that youre not making any promises and that you dont know exactly how long it will take to become a full-time job for them. Leave it up to them to decide if theyre willing to accept a part-time position or not. You will also often see something like home-based in section. That is an indication that their interested in working from home on their computers. # # Location: Weve heard other Internet marketers comment that when hire outsourced help, they try to hire only people that live in larger cities such as Manila. The reason for this? They feel that the larger cities have more reliable Internet connections so their team member wont have problems getting the work done due to Internet connectivity problems. To be honest, weve never really paid much attention to this and havent had any problems either. That being said, my Interview questions always include, How fast is your Internet connection? And, whats your contingency plan if you have problems with your Internet Provider going down? The common answer will be that there is an Internet Caf nearby that they can go to. # # Age, Gender, and Marital Status are all areas that weve heard various opinions about. Typically your ages for this our industry will be between 22-35 or so. As far as gender goes, weve heard both sides and know of people that prefer to hire women while others prefer men. Weve had excellent success with men so we dont personally agree with only hiring women. Finally, you may nd that married men may be more stable, but many of the younger women will still be single. Once again, we havent paid much attention to this and have had no problems.

So now that I have my collection of 20 (or so) resumes that look good to me, whats next? Obviously youre going to contact them. Weve have provided you with sample of the exact email we use (See Appendix Section). What you will discover is that you may only get responses back from about half of them. (So right away you can see why you want a nice big batch to start from!) Essential Tip! Make sure that you keep very organized in this process. Id recommend a spread sheet that includes their full name, email address, and a notes section. Make sure that you dont attempt to rely on your memory! It doesnt take long before youll nd it hard to keep them all straight in your head. Another important reason for this is you never know if the person you eventually end up hiring is going to work out. You may end up coming back to this list a month or two down the road and, trust us on this; it will all seem quite hazy by then. A lot of great notes will save the day! Also, dont forget, you need to ll additional positions in the future and this will be a logical place to start since youve already been in contact with them. Note: At the bottom of each Prole you will discover their email address. Some proles include phone numbers, but we wouldnt recommend calling them. Setting the Interview Appointments Once youve sent out your initial query letter and start getting responses back, wed recommend that you respond with an email that includes a calendar of available interview time slots with an hour allotted per Interview. Explain that these interview spots will be lled on a rst-come-rst-served basis and that they should pick three time slots in order of preference and you will do your best to t them in. In this email you should also make it clear that you will be interviewing them via Skype and that you need their Skype user name so that you can add them to your Contacts List. By the way, at this point you will likely discover that youre going to lose a couple of more people. Thats okay; theyre saving you time and effort by revealing themselves as non-candidates early! Once youve scheduled the appointment, send them an email informing them of their interview time and remind them that if for any reason theyre not going to be able to make it to email you in advance to let you know. Make it clear that this interview will be via an actual Skype phone-call (dont bother with a
Outsourcing 101 16

Video Call)not a text chat! and that they need to have a microphone . . . and one that works! Yes, weve had people show up expecting an interview held by text chat. I dont know about you, but I just dont want to do that much typing. Plus, that is a very ineffective way to hold an interview. I know that this may sound obvious or nit-picky, but after you spend hours attempting to hold interviews with people that have a thick accent to start with and you can barely hear them over the crackle of their lousy mics (with people chatting, kids laughing and screaming and dogs barking and in the background, no less!) youll understand why we bring this up. It is also important that in this email that you require them to send you a Skype message well in advance of the scheduled Interview requesting that you add them to your Skype contact list. We know that youve already requested their user name and may have already added them to your contact list, but this added step guarantees that there will be no problem connecting on Skype when the appointment time comes. (Plus it gives you an additional opportunity to see how well they follow instructions.) By the way . Not currently using or familiar with Skype? Check it this invaluable online business tool here. Setting the Tone for the Future The fact is, this interview process is setting the stage for your future business relationship with your new team member. How this interview goes will be a pretty clear indication of how it will be to work with them. Think about it: " " If they cant completely follow the simple instructions youve sent them to schedule their interview appointment that is a red ag. For example, more than a few may respond without giving you three specic times as youve requested by saying that you should just decide a time, let them know, and theyll make sure to be there. It is our recommendation that you send these people packing as they cant seem to follow simple instructions which is a critical aspect of this position! (Also, it may be no surprise to you that when they respond like this, very few of them actually make it to the appointment even if youre willing to schedule them in!) If they have a lousy microphone. If they cant see the importance in investing in essential business tools that will allow them to communicate effectively with their future employer, do you really want to bother with them?

The bottom line: There are too many quality individuals out there waiting to be hired for you to waste your time working with somebody that is mediocre! Take your time and get this rst position right and it will make your life so much easier in the future. If you try to cut corners here, it will come back to bite you later on and most likely sooner rather than later you will have to go through the process all over again. The Interview The moment of Truth! Once again youre about to experience the thinning of the heard. After jumping through all the small hoops that you put them through to get the Interview scheduled, you will still have a number of them that just wont bother to show. (Yeah, we knowcrazy, isnt it?) But once again, this isnt a problem; theyre actually doing you a favor by saving you time. My dog ate my home-work? Invariably you will get a few of them contacting you begging for forgiveness and offering up excuses. Remember what we said about this process setting the tone for the future of your business relationship? Do you really want whining and excuses to be in your future? Ask yourself that question before you decide to be nice and give these people a second chance. Note: Weve provided you with a long list of sample interview questions that we use in the Appendix section. You may choose to use some or all of them, but to be honest we dont use all of them in every interview ourselves. For most people their only experience with employment interviews is on the other side of the desk, sitting in the hot-seat, nervous and sweating (while attempting to look cool, calm and collected) as theyre being grilled with a battery of lame questions and what-would-you-do scenarios. Not surprisingly, when you nd yourself sitting behind the desk doing the asking of the lame questions for the rst time, you may nd yourself feeling just about as nervous as you did when you were the one being grilled. The reality is, interviewing is a skill-set that is more of an art than a science and takes time to develop a competence at. That being said, believe it or not, it will only take a few interviews before youre feeling fairly condent and truly in the drivers seat of this process. Just remember, theyre likely going to be nervous enough for the both of you, so you dont need to be! Important: During the interview, make sure that your focus on listening to their answers to your questions and not on the next question youre going to
Outsourcing 101 18

ask! Make sure you have our list of questions (or one of your own) available to refer back to, but by listening intently to their answers, it will often bring up additional questions to ask and make the interview ow more naturally. Reminder: Once again, it is critical that you take excellent notes! Admittedly it is difcult to do this during the interview, but you should have a pen and paper close at hand to jot some quick reminders and immediately after interview is over while it is still fresh in your mind, take a few minutes to write as thorough of notes as you can. Later on as youre trying to remember who said what and who was who youll be very glad you did! This is the main reason we recommend allowing a full hour for each interview. It is highly unlikely that the interview will go that longin fact we wouldnt recommend that it didbut you want to have plenty of time to write notes about the completed interview and also to prepare for the following one. One Final Tip on Interviews: Pay attention to your gut feelings! As Donald Trump once lamented [paraphrased], Ive hired people who I quickly discovered that their only useful skill was their exceptional ability to interview well. Some people can talk a really good game; but often times your subconscious will pick up some cues or red-ags that you cant consciously identify, but leave you with an uneasy feeling about that individual just the same. Dont ignore these feelings as it they will likely be right. Unfortunately, we must confess that weve paid the price for ignoring our gut feelings in the past; dont make the same mistakes we did! Welcome Aboard! Hiring Your First Team Member Finally after having done all the initial resume research, contacting people, scheduling, and wading through a bunch of interviews that admittedly were uncomfortable for everyone involved, you will likely only be left with 1) A very clear choice of who you want to hire; or 2) two or maybe three individuals that leave you vacillating between the them trying to decide which one you should go with. Our recommendation in this situation is to focus initially on 1) their character and attitude. All things being equal, this is the most important attribute to have in a team member. Next, wed recommend that you lean toward the person that has the most technical skills and know-how. Other important factors: Ease of communicating. Also, certainly dont over-look the
Outsourcing 101 19

likeability factor; if youre going to be working with someone regularly, it might as well be someone you enjoy working with. As this initial position will eventually transform to the Project Manager position, leadership skills will also be important. If you nd yourself truly struggling to decide between two or several individuals, then put together some additional questions that you feel the answers would be deal maker/breakers and invite them all in for a second interviews. If youve prepared well for these interviews you will have a clear idea who you will be hiring when their done. Welcome Aboard! Now what??? First things rst: There are some details you need to take care of First the legal stuff. We will be providing you with two sample documents: 1) Independent Contractor Agreement; 2) Contract Worker Non-Disclosure Agreement. [See Appendix Section] Important: At this point we have to say that the provided documents are merely samples. We are not attorneys and we dont dish out legal advice. We recommend that you consult your business attorney concerning what documents and agreements they would recommend you use. All that being said, here is our non-attorney opinion on the subject born from personal experience: You can have your out-sourced help sign all the documents you want in hopes that it will protect your business, intellectual property, etc. but the reality is, often these documents are only as good as your willingness to spend the time and money to enforce them. Lawsuits are expensive. International lawsuits are even worse! Remember, you dealing with somebody that is a citizen of another country. How prepared are you to get involved with that legal nightmare? Obviously when it comes to lawsuits, it all boils down to the amount of money involved and your perceived likelihood of recouping your legal costs. (Which in this situation is highly unlikely?) Any honest attorney will tell you that to a solid degree lawsuits are a crap-shoot. You may feel you have an incredible case and justice on your side! . . . but you may end up with a judge that should be running a hot dog stand not a courtroom! Just ask any experienced attorney what we mean here and theyll nod with sober understanding and
Outsourcing 101 20

share a few horror stories of their own about a judge or two theyve had to deal with. Also, in our experience, your future Filipino team members will in all likelihood be honest folk simply looking for a secure job. With incomes of $200-$400 dollars per month, it is highly unlikely that they would have the money to take your business ideas, intellectual property, advertising campaign secrets, or whatever youre worried about protecting and turn them to their own purposes. Not everyone is infected with the entrepreneurial bug that plagues you! (In fact youre quite a rarity!) Now the Government regulation and Tax Stuff: Once again, we are neither CPAs (accountants) or Tax attorneys. You need to consult your CPA and/or tax attorney regarding this very touchy subject. That being said, it is very important that you make it clear in every way that your team members are not employees at all but are independent contractors that you are hiring to provide a service. (Hence the Independent Contractors Agreement doc). As they are not employees you dont need to withhold income taxes, etc.; youre not required to provide healthcare benets or pay other taxes or fees that are typically associated with hiring an employee in the US. (If youre from a country other than the US, youll likely have your own version of these.) Please keep in mind that as they are citizens of a foreign country, there would be different guidelines than if you were hiring someone from the US as an Independent contractor. Once again, if you have questions and concerns about this consult a CPA or Tax Attorney. From our experience this denitely isnt something you should worry much about, but you want to make sure you keep excellent records and have a legitimate paper trail if you intend on claiming them as expense write-offs on your taxes. (And why wouldnt you???) How will you pay outsourced team members and how often? Weve found by far the easiest, least expensive and most accepted way to pay our team members is simply through PayPal. Other options if for some reason Paypal doesnt work for you or your team members are these: emoneygram.com , remithome.com , xoom.com .

Important: Especially in the early stages, DO NOT pay outsourced help more than a week in advance. Later on after youve established that youve hired a solid, dependable person that you can count on to be there long term, and then if you feel the need you can shift to bi-weekly or monthly. How much should I pay team members? (Here were just going to reiterate what weve written previously) This is obviously an important point of focus for both you and the potential team member. Of course you dont want to be paying too much, but offering too little will only result in either not getting any takers or not getting someone of quality. The typical full-time MONTHLYno, not weekly, but monthly salary for a college educated person in the Philippines is around $350 - $400 US. If you pay more than that it is because theyre very skilled, experienced and have specialized skills you want. We recommend for this initial part-time VA position to start out paying a monthly salary of $180 US. (Paid out weekly at $45 per week.) How do I effectively manage them? It has been our experience that if you work diligently to nd a quality individual and treat them with dignity and professionalism you will have an excellent employee for as long as you want them. Dont expect them to be able to read your mind! You need to communicate effectively with them. (Well talk more about communications below). You will discover that you dont need to micro-manage them. That is why you took the time to carefully hire the right person so you dont need to hold their hand, right? Give them the opportunity to gure out how to do tasks youve assigned, but make sure they understand that youre always available to help them if they get stuck or are confused. Bottom line: The fastest way to lose respect as an employer is to lose your temper and be a jerk! Follow that up with acting like a big-shot- know-it-all and youve got the perfect recipe for having a crappy experience with outsourced help. We call them Team Members; youll have a much better experience if you treat them as suchjust dont be one of those tyrant coaches. ;)

How to communicate with your team members We have found that it helps to keep your communication process as simple as possible. You dont want to create extra barriers to effective communications. In the initial stages when it is just you and your VA, this is actually quite easy. Once you start adding multiple team members doing various tasks that require the team interacting and sharing les, etc. this can become a true nightmare if you dont create a system that is very effective and organized. Although there are all kinds of systems out there designed just for this, they are often over-priced and over-kill. We have a product to recommend that works extremely well and doesnt come with a monthly membership price-tag. (More about that below) Communications tools we use (and all you should ever need). Skype: Although Skype now has some more advanced paid services with more features, weve been using the free version for years and it works fantastically! You can create groups and hold live audio meetings with Skype. You can share documents and share video of your screen. You can speak with your team members for hours on end (if you choose to) for free! Sign up for Skype here. Drop Box: This tool is invaluable for sharing large documents such as video les, etc. This tool is also free up to 2 GBs of storage and has a very reasonable monthly fee for additional storage. An important tip about Drop Box: To protect your ownership of created content and any and everything that you would never want to lose access to, make sure that you are creating the Drop Box folders in your Drop Box account and sharing them with your team members (giving them the ability to edit them). By doing it this way, if there ever is a problem and you have to re someone you dont suddenly discover that theyve blocked your access to critical information and les you need! Also, with a couple of clicks of your mouse you can block their access to your les. You can sign up for drop box here: Jing (by TechSmith): Jing is an excellent tool! It can be free but wed recommend you upgrade to Jing Pro for a whopping $14.95 a year (not month; year!) as it gives you some valuable upload features you may want. Jing allows you to make screen-capture videos of your computer screen with a limit of 5 minutes per video. By the way, this time limit isnt an issuein fact it is a good thing. First off it forces you to focus your message and not
Outsourcing 101 23

babble on! Second, if you really need more time you can simply create a part 2 video. Jing is an invaluable tool for explaining and training how to do tasks. (More on training below!) Also, it becomes invaluable for your team members to use when they need to show you what challenges they may be having with a task, or to explain or show something to you. Google Docs: Yet another excellent free tool! Google Docs will allow you to share Word style documents and Excel style spreadsheets with your team members. It was really purely by accident that we discovered this to be a powerful communications tool to regularly keep updated with a single individual such as your VA. Essential Tip: It is very important that you have daily communications from your VA in the form of a brief Daily Time log about what was done that day, any challenges or issues theyve experienced, etc. Essentially you need to have a clear accounting of their time. We found that a Text style document works great for this and we still use this to communicate with our own personal VA. In a document they can leave their daily time log along with other notes and comments and you can easily replysimple, straight-forward and very effective. Also, as an added benet, you have all of your communications stored in a permanent record to refer back to if needed. We recommend that you create a new doc for each month so this doesnt get too cumbersome and to help keep it somewhat organized. (by the way, once the month is over you might un-share past docs so that it cant ever be accessed or edited by anyone but you.) Useful tip regarding Google Docs: We also found it helpful to use different colored text and fonts in this to keep things organized and clear. (i.e. your VA uses black, regular font; you use navy-blue, bolded.) The advantage of this becomes apparent once you use this simple strategy and start scrolling down the page.

Outsourcing 101

24

Finally, as with Drop Box, you want to make sure that youre the one creating the shared folders in your Google Docs account so that you have total control over them! " " Last, but certainly not least, as we mentioned above once your team grows youre going to need an effective tool for the whole team to communicate and interact with. We have found the perfect solution to be in the management tool ActiveCollab, which Chris spoke about previously in his hardware and software guide. We also have a members only WordPress site created using OptimizePress Members pages, combined with the Wishlist plugin. This allows us to create training videos and downloads for our team, but only allow them access to the training they need for their particular tasks.

Training Your Team This is perhaps the most importantand potentially the most time consuming part of working with outsourced help. An essential key to training actually begins with the hiring process. If you do that right, it will make your job much easier when it comes to training. If you hire people with at least some experience, a proven aptitude for learning technical stuff (youll know this by the things they know how to do already) and the initiative to make the effort to gure things out on their own then it will make your life much easier. As weve mentioned previously, Jing will be an invaluable tool in your training tool-box. DO NOT spend time training individuals one-to-one in live trainings unless you plan on recording the videoor at least the audioof those trainings for future use. You time is better spent making quick Jing videos to explain task details and then organizing those videos into a task library so that they can be used for the training of future team members. Eventually every aspect of your business should be documented in both short videos and PDF documents so that you dont have to spend any of your time training your team personally. Essential Tip for Training Your Team: Important: There are an incredible amount of training resources on the internetboth free and paidthat have already been created that you can use to train your team. But the one we HIGHLY recommend is Ed Dales The Challenge (formerly known as The 30 Day Challenge). (In fact, we
Outsourcing 101 25

challenge you to nd something better! Uh yeah, we know bad joke.). This incredible step-by-step training can be used in its entirety as a University to train your team, or you can simply direct team members to certain specic videos to train for particular tasks. Accessing these videos is completely free! This will save you massive amounts of time by using this material to cover all the basics, and most of what your team will need can be found here at The Challenge. Beyond the Basics Of course, as your online business develops, youre going to want your VA (Now turned full-time Project Manager!) and other team members to know and implement more advanced strategies that will be required to take your business to the next levels of growth and protability. For this we cant recommend enough another resource that Ed Dale is associated with: The Immediate Edge. Although The Immediate Edge isnt free and has a monthly membership fee of $97 it is worth every penny and more. Here you will nd all the information you will need to explode your online business along with a constantly growing library of tested information from the ingenious mind of Dan Raine and his crew at the Immediate Edge labs. Go here to check out the Immediate Edge. Final thoughts: My God! What have I done? Okay, youve gone through everything weve shown you, youve done your many interviews and youve hired your rst outsourced Team Member, a VA that youre hoping will eventually work out to be an irreplaceable, valued Project Manager. Now the realization sets in of what this means . . . and along with it comes a feeling of anxietymaybe even terrorforms in the pit of your gut and you think to yourself, What am I going to keep this person busy doing 4 hours a day, 5 days a week, week-after-week for what?..... Years? Decades? Relax! First off, if youve truly Gone Pro! and have taken on the mind-set of a true entrepreneur and youre actively developing your online business then there will always be plenty of work to keep them busy.
Outsourcing 101 26

But here are some additional thoughts to keep in mind. Unless youre a seasoned Internet proand even if you areIm sure youd agree that there is A LOT more for you to learn about doing business online! The reality is, if you dont have the work needed to keep your new VA busy, then this is the most important task you can assign to them: Gathering the knowledge and strategies you need to grow your business! Imagine having someone spending 4 hours a day online researching all the endless number of blogs and other resources on the internet focused on making money online. Create a specic, measurable process where they research all of these resources, dig into the past posts, etc and keep up with the new ones and then put together reports in easy, digestible bites that you can take in. Sort of Cliff Notes or summaries that give you a solid idea if there might be something that you can integrate into your business. Another really valuable thing you can do is buy some of the many products being released by so-called Internet gurus and task your VA to dig into them and report back to you with detailed summaries of it and if they think it is something viable to add to your business. Important: In the next part Im in NO WAY suggesting you rip these people off! All of these guru products come with at least 30 60 day no-questionsasked money-back guarantees. From our experience, many of them are nearly useless, rehashed content; and still others are worth much less than their inated, $2K+ price-tags! However, that being said, it is also our personal experience that one solid concept, business idea, or strategy can turn everything around for you and be worth thousandseven millionsof dollars to you over the years to come! When a guru releases their product, by putting it out into the market theyre saying that they have something valuable and worth what theyre charging for it. If you buy that product and disagree, then do not hesitate to request your money back. (And dont worry, unless youre dealing with someone unknown and shady, you should have no issues getting your money back. These guys cant afford to have it become known that they arent honoring their guarantee.) But on the ip-side: If you do discover that this product has anything of value that you intend to implement and use in your businessdont be a jerk! Keep
Outsourcing 101 27

the product and simply get to work with your VA to make sure that the new information pays for itself and much more! Asking for a refund in this situation is stealing, plain and simple. The Benet of outsourcing that few realize There is also an excellent advantage to having a personal VA working with you that you wont realize at rst. If youre like most people there are times when youre feeling less than ambitious and perhaps youre tempted in a moment of weakness to spend the evening rotting in front of the TV or some other unproductive activity. In fact, this is the down-fall of many would-be Internet professionals who at one time get the entrepreneurial urge only to discover that it isnt just a-walk-in-the-park and soon theyre spending less and less time working on their businesses until eventually it becomes a forgotten pipe-dream they once had! Once again, this goes back to Going Pro! Yes, this is a business and it takes work! A true professional understands this. And the good news is, when you have a VA depending on you to guide them and constantly have work for them to do, it is often just the kick in the trousers you need to keep you working in those times youd rather sit and lounge in front of the TV or some other unproductive, mindless activity. Bottom Line: Having your outsourced team-member may actually be the just what you need to keep your dream of being a successful Internet entrepreneur alive! In closing, we hope you have not only found this information on outsourcing not only informative, but also entertaining as well. So, as the Oltimers say: Are you going to sh or just cut bait? Are you ready to Go Pro? To Your Success!
